Black Oxide Cost: Pricing a Cheap Finish Into Your Quote

Black oxide is the cheapest finish on most shop price lists, and that is exactly why it gets quoted badly. The process cost per part is so small that estimators either drop it off the quote entirely, pass it through at vendor cost and eat the handling, or get blindsided when a single bracket comes back from the platers with a €90 lot minimum stapled to the invoice. Black oxide cost behaves nothing like the machining cost it sits on top of: it is driven by lot economics, supplementary oil, and freight on a low-value job, not by how long the part took to make.

This guide breaks the black oxide line into the parts you can actually price — the process itself, the lot minimum, the post-treatment that decides whether the coating protects anything, and the markup on an outsourced service — so a single prototype and a run of five hundred each carry the cost they deserve instead of a round number you hope covers it.

Why black oxide is priced backwards from machining

Machining cost grows with spindle time. Black oxide cost grows with two things that have nothing to do with cycle time: the lot the part travels in, and the surface area dunked in the bath. The finisher runs a tank load at a time, so they price the same way — a charge per load or per kilo, with a minimum lot fee as the floor.

That floor is the whole story on small orders. A single part and fifty parts often cost nearly the same to black oxide, because the minimum lot charge is the same whether the basket is full or holding one bracket. Quote the finish as "a few percent for blacking" and you overprice the big, simple jobs and lose money on every small one — the opposite of what the percentage was supposed to do.

What black oxide actually does (and what it doesn't)

Black oxide is a conversion coating, not a plated layer. On carbon steel the hot process converts the surface to magnetite — a thin black iron oxide that is part of the steel, not sitting on top of it. That gives it two properties that matter for quoting.

First, it adds almost no dimension — roughly half a micron per side, well under a thousandth of a millimetre. Unlike anodizing or plating, you do not undercut the part beforehand, and tight-tolerance bores and shafts stay in spec. Second, the black oxide layer on its own offers very little corrosion protection. Its rust resistance comes almost entirely from the supplementary oil, wax, or dry-film topcoat applied after the bath. Quote black oxide without the post-treatment and you have quoted a cosmetic finish that will flash-rust in a humid stockroom. The topcoat is not optional — it is part of the spec and part of the price.

The three black oxide processes — and why the spec matters

"Black oxide" on a drawing can mean one of several processes, and they do not cost the same. Read the callout, not the word.

The trap is reading "black oxide" and quoting the cheap cold process when the part needs the hot conversion for wear or salt-spray performance — or quoting carbon-steel rates for a stainless part, which runs in a different, more expensive bath. Cold blackening is fine for indoor cosmetic parts; it is the wrong quote for a tool that has to survive handling and oil. Match the process to the application before you price it.

Building the line: a worked formula

Black oxide cost is a short stack, but every layer has to be in it:

  1. Process charge — the finisher's per-load or per-kg rate for the surface area you are sending.
  2. Lot minimum — the floor fee, spread across the parts in that lot.
  3. Post-treatment — oil, wax, or dry-film topcoat, included by default unless the spec says bare.
  4. Handling and freight — packing, the drive or courier both ways, and your time booking it in and out.
  5. Markup — the margin the bought-in service has to carry, the same as any outside process.

Add the first four for cost, apply the fifth for price. Leave any one of them out — most often the lot minimum or the freight — and the finish quietly runs at a loss on small jobs.

The lot minimum is the whole game on small batches

Because the per-part process cost is tiny, the minimum lot fee dominates everything until the batch is big. This is why a single black-oxided prototype priced at "list per part" loses money, and why quoting a run of 250 with the prototype's per-part finish load makes you uncompetitive on the work you actually want. Estimate the lot charge once, divide by quantity, and let the per-part contribution land where the economics put it — high on ones and twos, near zero in production.

Outsourced finishing: markup, freight, and the date you promise

Almost no small or mid-size shop runs its own black oxide line — the tanks, the fume handling, and the waste permits rarely pay off. So the cost is a vendor invoice, and two things follow.

First, mark it up. A bought-in service is not a pass-through: you carry the packing, the freight both ways, the booking-in and inspection, the quality risk if a lot comes back patchy, and the cash-flow gap between paying the finisher and getting paid yourself. Pass black oxide through at cost and you have worked the handling for free. Second, it adds calendar time. Black oxide turnaround is usually fast — often one to three working days plus transit — but "fast" is still days, and on a small order the finisher may wait to fill a tank before they run your lot. That queue lands in your promised delivery date, not just your price. However you handle it, the black oxide cost belongs as its own line on the quote, not melted into a finishing percentage. The slow, error-prone part of quoting a black-oxided part is the reading: catching the finish callout at all, distinguishing the hot conversion from a cosmetic cold dip, noticing whether the substrate is carbon or stainless, confirming the post-treatment, and estimating the surface area and lot — all before you reach the finisher's price list.
