Most shops obsess over the price on a quote and ignore everything around it — how fast it went out, how clearly it read, whether anyone followed up, and whether the customer could see what they were actually buying. Yet two shops with near-identical hourly rates can land at wildly different hit rates on the same RFQs. The difference is rarely the number itself. To improve quote win rate you have to treat the quote as a sales document, not just a calculation — and fix the levers that decide the bid before the buyer ever compares prices.

Win rate is simple to define: quotes won ÷ quotes sent, measured over a meaningful window. What is not simple is that most of the levers moving it are invisible on the quote PDF. Lever 1: Quote faster than the shop next door

In most RFQ races the first credible quote sets the buyer's frame of reference. By the time your number arrives three days later, the customer has already mentally awarded the job and is using your quote to negotiate the one they prefer. Speed is not about being cheap — it is about being in the conversation while the decision is still open.

Lever 2: Stop quoting RFQs you will never win

Win rate has a denominator. If you quote every RFQ that lands in the inbox — including the ones where you are the third backup vendor a buyer is using to pressure their incumbent — you depress your win rate and burn estimating hours you cannot get back. Qualifying RFQs before you invest the time is one of the fastest ways to lift the ratio.

A light qualification pass asks: Is this part in our wheelhouse? Is the quantity worth a setup? Do we have a real shot, or are we column fodder for a price check? Lever 3: Make the quote impossible to misread

A quote that the buyer cannot understand does not get questioned — it gets set aside in favor of one that is clear. Itemize what the price covers: material and certification, machining operations, finishing, inspection, quantity break, lead time, and what is explicitly excluded. Lever 4: Sell certainty with a visible lead time

For a large share of industrial buyers, on-time delivery matters as much as unit price. The trap is promising a date you cannot hit to win the bid, then blowing it and losing the customer for good. Lever 5: Give the buyer a choice, not an ultimatum

A single take-it-or-leave-it price forces a yes/no decision, and "no" is the easy default. Offering structured options reframes the decision from whether to buy to which to buy. Two levers do most of the work here: quantity price breaks, and scope tiers.

  1. Quantity breaks — show the unit price at the requested quantity and at the next batch up. Because setup amortizes over the run, the larger batch often looks dramatically more attractive per part, and you may win a bigger order than the RFQ asked for.
  2. Scope tiers — a standard option and a premium option (faster lead time, tighter inspection, certification). The buyer self-selects, and you often capture more value than a single mid-point price would.

Crucially, this is a way to win without discounting. You are giving the buyer a path to yes, not cutting your number to get one.

Lever 6: Price consistently so easy wins stay easy

Quoting by feel produces a portfolio where margins scatter randomly across jobs. The hidden cost to win rate is double: simple parts get a padded gut-feel number and lose to a shop that priced them tightly, while complex parts get underpriced and win work that bleeds margin. Both outcomes hurt — you lose the bids you should win and win the bids you should lose.

Build every price from the same components — material, machine time, setup amortized over batch, overhead, margin — and apply your target margin the same way every time. Lever 7: Follow up — most quotes die from silence

A large share of quotes are never formally rejected. They simply go quiet: the buyer got busy, the project slipped a month, your email got buried. A shop that sends the quote and waits is leaving winnable work on the table. A short, non-pushy follow-up a few days later — "did you get what you needed, any questions on the quote?" — recovers a meaningful slice of jobs that would otherwise have evaporated.

Lever 8: Look like a shop the buyer can trust

A quote scrawled in an email body or a misaligned spreadsheet, by contrast, plants doubt about whether the parts will be any tidier than the paperwork. Presentation is a proxy the buyer uses for reliability, fairly or not.

This costs almost nothing to fix and pays off on every bid. A consistent quote format — ideally generated, not hand-assembled each time — removes the variance and makes every quote look like it came from a shop that has its act together.

Lever 9: Track win rate by segment and act on it

You cannot improve a number you do not measure. Track win rate not as one blended figure but sliced by part type, customer, quantity, and material. The patterns are usually stark: you might win 60% of aluminum milling work and 15% of titanium five-axis bids. That tells you where to focus quoting effort, where you are underpriced (suspiciously high win rate), and where you are wasting time (chronically low).
